Positioning and narrative

The studio builds the strategic centre of an organisation before it compresses that centre into language. Positioning starts from a real change in the market, the person or organisation that change puts under pressure, the alternative they use today, the gap that alternative leaves and the advantage the company can prove. The tagline comes last. The work covers commercial, market, investor and partnership positioning, audience research, stakeholder mapping, messaging architecture, leadership alignment and storytelling workshops.

Brand strategy and identity

Brand work suits organisations that have become stronger, more mature or materially different from how the market sees them. The studio treats brand as a decision system covering strategy, naming, verbal and visual identity, tone of voice, brand architecture and launch systems. A rebrand leaves missing evidence, weak economics, a weak product or an unready market where it found them, and the studio says so at the start.

Websites and digital

The studio plans, writes, designs and builds websites for science-led organisations whose audiences need different routes into the same proposition. The Belief Gap

The Belief Gap is a framework developed by Aaron C. Leaman and published by Brighter Future. It defines the belief gap as the distance between sufficient evidence and a defensible decision, and it examines why credible propositions stall before a decision is made.

The framework follows a chain of four stages, Evidence → Clarity → Conviction → Commitment. Evidence asks whether the claim is sufficiently supported. Clarity asks whether the decision-maker can understand what is proposed and why it matters. Conviction asks whether they believe the case strongly enough to back it. Commitment asks whether that belief can become an actual decision. The point where the chain first fails is called the First Break.

The framework reaches beyond communications. A decision can stall on evidence, economics, incentives, authority, organisational capacity, timing or regulation. When the First Break sits in one of those, the Belief Gap work names it and stops short of prescribing communications work that cannot fix it.

Belief Gap Review

The Belief Gap Review is a one-week assessment of one live decision. It examines the decision, the reality gates, the crossing from evidence to commitment, the most likely First Break, the critical beliefs, what should change now, what should be left alone and what should be verified next. It produces a Written Review and a Prescription. Its findings carry lower certainty than the full Diagnosis, and its fee is credited towards a Diagnosis.

Belief Gap Diagnosis

The Belief Gap Diagnosis is a two to three week reconstruction of one consequential live decision. It examines the proposition, the evidence, the decision environment, the critical beliefs and the likely First Break in depth, and produces a Written Diagnosis with recommendations, including the first move to test. Rebuilding the case, deck or story afterwards is separate follow-on work, called Phase II.

Both products are run by one strategic lead, Aaron C. Leaman, and work from documents and the decision itself. Neither includes a stakeholder interview programme.

Evidence is not belief is Brighter Future's public report on the belief gap, the first in The Belief Gap Report series. It draws on public evidence and anonymised patterns from the studio's practice. Its author is Aaron C. Leaman and its publisher is Brighter Future.

Methods

The Story System

The Story System is Aaron C. Leaman's framework for building a company story from six source stories. Origin covers where the organisation came from. Purpose covers why the work needs to exist. Vision covers the future condition the organisation is working towards. Customer covers the situation and pressure the customer recognises, built wherever possible on one real customer. Product covers what the company makes possible and how. Impact covers what changes, what evidence supports it and where that evidence currently stops.

Each story is first written as a deep version of 800 to 1,800 words. Shorter tellings, lines and pitch openings are then cut from those deep versions for each audience and format. A company tells the stories its audience and decision require, and which one leads depends on the company's focus and stage. An investor, a customer, an employee and a scientist can each meet a different cut of the same system while the company's position holds.

Source Talk Method

The Source Talk Method is Aaron C. Leaman's method for building talks and presentations from a deeper source argument. A speaker writes a first pass of about 300 words, then a deep version of 800 to 1,800 words written for nobody, and compresses the talk, deck or shorter version from that. The argument then survives changes of length, format and audience.

The Brand Operating System

The Brand Operating System is Brighter Future's brand strategy method for founders. It works through five layers, structure, essence, positioning, personality and action, and builds strategy before identity. Its worked example is FieldArc, a fictional nature restoration platform.

Evidence-first storytelling

Across its work the studio keeps four categories apart, namely what has happened, what the evidence supports, what is inferred and what remains an ambition. This matters most in climate, biotech and frontier technology, where companies report technical performance, environmental outcomes, pilot results, commercial intent, planned facilities and forecasts side by side. Storytelling in this approach makes evidence easier to understand at its actual strength.

Unibio, the lead case

Unibio is a gas-fermentation company producing protein for animal feed. Its story had led with the fermentation technology, which asked feed producers and investors to understand a process before they understood the product. Brighter Future repositioned the company around the protein and the market it serves, under the principle Lead with protein. Let the technology prove it. The technology moved from the opening of the story to the evidence behind it.

The work covered strategy, narrative, identity, website, video and launch. It aligned Unibio's leadership team, including its CEO and COO, and its board around one story. Investors, feed producers and partners each gained a clear route into the same company. Unibio has publicly credited Aaron Leaman and the Brighter Future team for its vision, mission, values, identity and digital experience.

Other work

Fronterra had an operating track record that its brand and investor materials did not show, and Brighter Future worked across positioning, narrative, identity, website and investor materials so the organisation appeared at the scale of the work it was already doing. For Kanop, the studio reorganised a large body of facts and evidence into one investment argument. For Gaia AI, it worked on positioning, narrative and website strategy, bringing the forest manager and the practical customer problem to the front of the story. For Koralo, it worked on the investor deck and website. For DNAir, which is developing technology around airborne environmental DNA, it worked across strategy, positioning, identity, website and investor materials. For Fair Carbon, which works in blue carbon, coastal communities and nature finance, it worked across strategy, audience research, identity, website and launch, and Fair Carbon has continued to use the identity and digital system as its programmes have grown. For the textile-recycling company Eeden, it worked on pitch strategy and storytelling for a major commercial partnership. Eeden has stated that this work contributed directly to securing a Letter of Intent with a leading fashion brand, and Brighter Future reports that at the level of Eeden's account.

Aaron C. Leaman

Aaron C. Leaman founded Brighter Future and leads its strategy and storytelling. He came to the work from documentary filmmaking. His 2017 film had more than 150 screenings. He has spent more than a decade on brand, narrative and investor work, the last five years focused on complex organisations in climate, nature, biotechnology and frontier science. He runs Brighter Future projects end to end, writing much of the work and directing design.

He developed The Story System, the Source Talk Method and The Belief Gap, and wrote Evidence is not belief. He has published more than 70 articles on positioning, investor storytelling, brand, science communication and decision-making in the Brighter Future Library, alongside 110 founder and investor interviews published since 2022. Good work can still fail to move, because strong technology or evidence guarantees no investment, purchase, partnership or launch. Communications should carry evidence at its actual strength and limits. Work goes better when the organisation first names who needs to act and what they are deciding. Position, audience, evidence and argument come before identity or campaign work. Technical work usually needs progressive depth, with complexity organised into layers. Different audiences need different routes into one position. Some problems that look like communications problems are failures of evidence, economics, authority, incentives, regulation, capacity or timing, and the studio names them early.
